What Is an Impact Crusher? HSI vs. VSI, and When to Run One

An impact crusher breaks rock with speed instead of pressure. A high-speed rotor slings material against hard steel surfaces, and the sudden impact shatters it along its natural fracture lines. That is a different philosophy from a jaw or cone, which squeeze rock until it fails. Impact gives you a high reduction ratio and a cube-shaped product in one pass — at the cost of faster wear. Here is how the two types work and when each earns its keep.

HSI: the horizontal shaft impactor

A horizontal shaft impactor (HSI) runs a horizontal rotor fitted with blow bars (also called hammers). Rock feeds in, the blow bars smash it and throw it against aprons — adjustable steel curtains inside the chamber — and it bounces between rotor and aprons, getting smaller with each hit until it drops out the bottom. You set product size by adjusting the apron gap and rotor speed.

HSIs are the go-to for:

  • Softer, less abrasive stone — limestone, dolomite, and similar material.
  • Recycling — crushing concrete and asphalt, where the cubical product and high reduction are exactly what you want and any rebar can be pulled with a magnet downstream.
  • High reduction in one pass — an HSI can take a 12- to 15-inch feed down toward an inch, which is more than a jaw or cone will do in a single stage.

The tradeoff is wear. Blow bars and aprons are consumables, and abrasive rock chews through them. On hard, high-silica stone like granite, an HSI can burn wear parts fast enough to wreck your cost per ton — which is exactly why those materials get run on cones instead.

VSI: the vertical shaft impactor

A vertical shaft impactor (VSI) spins a vertical rotor at high speed and flings rock outward, either against steel anvils or against a bed of the same rock packed into the chamber — the "rock-on-rock" setup. The stone essentially crushes itself.

VSIs live in the tertiary and finishing stages, where the job is shape and fines rather than brute reduction:

  • Manufactured sand — turning crushed stone into a spec sand product.
  • Cubical, well-shaped aggregate for concrete and asphalt, where particle shape drives strength and workability.
  • Tight product control on a narrow size band.

Rock-on-rock VSI configurations trade some wear-part cost for lower operating cost, because the stone takes the abrasion instead of the steel. Anvil (rock-on-steel) setups make more fines and sharper shape but wear faster.

The quick way to keep them straight: HSI reduces, VSI shapes. An HSI takes big rock down fast in the primary or secondary stage. A VSI polishes the product into sand and cubical aggregate at the end of the circuit.

Wear parts: budget for them

Impact crushing is a wear game, and the consumables are the real running cost:

  • Blow bars / hammers (HSI): The main wear item. Available in different alloys — high chrome for abrasive, low-silica material; martensitic or manganese for higher-impact, higher-contamination feed. Matching the alloy to your rock is the single biggest lever on wear cost.
  • Aprons and impact plates (HSI): The surfaces the rock hits. Adjustable and replaceable.
  • Rotor tips, anvils, and wear plates (VSI): The high-velocity contact points; rock-on-rock chambers stretch their life.
  • Chamber liners: Protect the housing on both types.

Track wear cost per ton, not just up-front price. A cheaper blow bar that lasts half as long is not cheaper. Keeping spare wear sets on the shelf is standard practice — an impactor down waiting on blow bars is not making money.

When an impact crusher is the right call

Reach for an impactor when your material is soft to medium and not too abrasive, when you want a cubical product, or when you are recycling concrete and asphalt. Reach for a jaw or cone instead when the rock is hard and abrasive, when wear cost matters more than product shape, or when you just need to reduce big feed cheaply.
